How to set response windows without losing clients

  1. Pick your windows. Two or three a day works for most people, such as 9:30 and 4:30. Put them in your calendar as real appointments.
  2. Write them into the contract or kickoff doc. State your hours, what counts as urgent, and the one channel to use for urgent issues (a phone call, say, not a DM at midnight).
  3. Tell existing clients plainly. Something like: "From next week I'm answering messages at 9:30 and 4:30 on weekdays, so I can spend the rest of the day on your project. If something's urgent, call me." No apology needed.
  4. Hold the line from day one. Reply at 11pm once and the window stops meaning anything.
  5. Write outside your windows, send inside them. If you want to clear your head at night, write the reply and schedule it.
